The Game

Chess is the most elegant game ever devised. Pigeon Chess is what happens when you let pigeons play it.

Pigeon Chess is a web-based and Steam roguelike chess game where every match is shaped by a chaotic, community-driven modifier system. No two games are ever the same. Players bring skill, the pigeons bring entropy.

The game respects the strategic foundations of chess while systematically dismantling them — one absurd modifier at a time. It targets chess players who are bored, non-chess players who are curious, and anyone who has ever wanted to watch a bishop gain sentience and walk off the board.

Design Pillars

🎲
Controlled Chaos
Every modifier must be legible at a glance, no matter how absurd. Chaos is the aesthetic. Clarity is the discipline.
📈
Skill Always Matters
Even in maximum chaos mode, a better chess player should win more often than not. Modifiers shift the odds; they don't eliminate agency.
🐦
The Flock is Alive
Pigeons are not a UI skin — they are characters. They have names. They have opinions. They land on squares when you don't want them to.
🌍
Community is the Content
Puzzles, cosmetics, modifier suggestions, and seasonal events are shaped by the player community. Systems are built to enable this from day one.

Target Audience

♟️
Chess Casuals
800–1200 ELO players frustrated by rigid rules. Same game, finally weird.
🎴
Roguelike Fans
Slay the Spire & Hades players. Deep meta-progression and modifier synergies.
📺
Chaos Enjoyers
Twitch viewers, meme culture, party gamers. Streamable and unpredictable.
🏆
Competitive Players
ELO-driven, tournament-minded players with a real skill ceiling.
🧩
Puzzle Solvers
Wordle, NYT Games hobbyists. Community puzzle platform built in.

Modifier System

Modifiers are the heart of Pigeon Chess. 40 modifiers across 5 categories, each with a point cost, tier, and Curse rating. Every modifier passes the Laugh Test (is the chaos fun?) and the Rematch Test (do players want to play again?).

MOD-A001 ≈ The Last of Us / Cordyceps meme
The Cordyceptic Spread
Tier S
▪ Board Mutation · Persistent · Mid-Match Trigger
TRIGGER: Every 5 turns
One random empty tile becomes Infected. Pieces on Infected tiles lose 1 square of movement per turn stationary. A Bishop or Queen passing through clears it. Infected tiles spread — 25% chance to infect an adjacent tile each turn. The mushroom is patient.
"There is something growing on the board. Viktor has chosen not to investigate what it is."

MOD-A002 ≈ "The Floor Is Lava" viral challenge
The Floor Is Lava
Tier A
▪ Board Mutation · Persistent · Rotating
TRIGGER: Match start + every 10 turns
Four tiles are Lava. Any piece landing on Lava is immediately captured — including your own. Every 10 turns, each Lava tile rotates clockwise one square. The next position is shown one turn in advance. Everyone knows the floor is lava. Nobody is handling it well.
"The floor is lava. Viktor's knight is on the floor. Viktor is processing this."

MOD-A005 ≈ Fortnite Storm / Minecraft world border
The Storm Closes In
Tier A
▪ Board Mutation · Shrinking · Progressive
TRIGGER: Every 8 turns
The outer ring of the board is consumed by the Storm every 8 turns. Pieces on Storm tiles are eliminated. The board shrinks from 8×8 toward 6×6 by turn 40. Get to the circle. Stay in the circle.
"The board is getting smaller. Viktor is getting calmer. These things are unrelated."

Story & Narrative

🧓
Viktor Crumb
Former World Chess Champion
11 Years Undefeated
1 Fateful Loss
∞ Pigeons

You are Viktor Crumb, once the world's most feared chess grandmaster. Undefeated for eleven years. Then, at the World Championship, a flock of pigeons descended on the board mid-match — and you made the wrong move. You lost. You were disgraced. The chess world cast you out.

Years later, you find a strange board in a flea market. It pulses. It coos. When you place a piece on it, the pigeons come. And they change everything.

Sample Dialogue Viktor: "There is a pigeon sitting on my queen."

The Prodigy: "I know. She's been there since last Tuesday. Her name is Margaret. She's ranked 1,400 ELO."

Viktor: "That is not possible."

The Prodigy: "Margaret, it's your turn."

[The pigeon moves a rook.]

Tone: dry, deadpan, self-aware. Viktor takes chess desperately seriously. Everyone around him treats the chaos as completely normal. The humor is in the gap.

Roguelike Meta-Progression

Runs are structured as a branching node map — inspired by Slay the Spire — with matches, events, shops, and rest sites. Between matches, earn Feathers, visit The Roost to buy/sell modifiers, and find relics.

The Madness Meter

Composed Unsettled Unravelling Lost Full Flock

As Madness fills, Viktor's dialogue becomes increasingly unhinged, hidden modifiers unlock, and the board begins exhibiting unexplained visual anomalies. Full Madness triggers the "Full Flock" secret modifier.

⚖️ Iron Rule — Monetization

No modifier, relic, or gameplay advantage may ever be purchased with real money. The modifier unlock system is meta-progression earned through play only. Every purchasable item is cosmetic. Violating this rule destroys the competitive community.

Technical Architecture

Web-first, optimized for Steam via Tauri wrapper. A single codebase serves both platforms. All modifier logic is server-authoritative from day one — no client-side trust, no shortcuts on anti-cheat.

Frontend
React 18 + TypeScript 5
Component model maps well to game UI. Strict TypeScript enforces game state typing from day one. Tauri supports React natively.
Game Renderer
Phaser 3
2D canvas rendering for board animations, pigeon landings, tile mutations, and particle effects. Battle-tested for browser games.
Chess Engine
chess.js (extended)
Battle-tested move validation, extended with modifier hooks. Server-authoritative — all validation happens server-side.
Backend
Node.js + Fastify
Real-time matchmaking, game state, ELO calculations. Fastify for performance over Express at scale.
Real-Time
Socket.IO
Move sync, chat, pigeon event broadcasts. Deterministic event stream enables replay system and anti-cheat review.
Database
PostgreSQL + Redis
Postgres for persistent data (users, matches, ELO). Redis for session state, matchmaking queues, and leaderboard caching.
Auth
Clerk / Auth0
OAuth (Google, Steam, Discord), JWT session management. Handles edge cases out of the box for a solo team.
Steam Wrapper
Tauri (Rust)
Lightweight Rust wrapper for Steam distribution. Significantly smaller bundle than Electron. Wraps the web app cleanly.
Hosting
Railway → AWS/GCP
Railway for MVP (low-cost, fast deploy). Migrate to AWS/GCP when scale demands it. Don't over-engineer early.

Critical Systems — Build Order

  1. Server-Authoritative Chess Engine — All move validation happens server-side. No client-side trust. Anti-cheat starts here.
  2. Modifier State Machine — Each modifier is a discrete state object with hooks into the game loop (on_turn_start, on_piece_moved, on_capture, on_match_end).
  3. Matchmaking Service — ELO-based pairing with modifier-awareness for casual modes.
  4. Replay System — Every match recorded as a deterministic event stream. Essential for puzzles, anti-cheat review, and highlight sharing.
